The context in which change is implemented is important and where people are concerned, you can’t only focus on the direct impact that a system implementation may have. It is important to look at systems change holistically in order to identify and understand all elements that may influence successful adoption. We supported our client implement the SAP SuccessFactors suite by equipping the HR Community to lead and sustain the change.

The Challenge

As part of an HR process digitisation, our client set out to implement the SAP SuccessFactors suite, including Employee Central, Recruitment and Learning Management System to automate processes, improve workflows and ways of working. Impacting employees across the board with limited digital and computer literacy capabilities proved to be a major barrier to adoption.

Our Solution for the SAP SuccessFactors rollout

Through our structured change management approach, we prepared the HR Community across over 50 locations for the SAP SuccessFactors implementation. Part of our mandate was to further build on the local HR practitioners’ capabilities to execute this change and so to prepare them, we conducted change planning refresher workshops; created a roll-out toolkit; and provided guidance on their change plans. To further ensure a consistent approach to engagement and communications (and to save HR time), we developed introductory presentations, user guides and emailer/sms campaigns which the teams could access on a central intranet page. With the change plans and supporting materials developed, we used an online tool to track the change readiness and transition progress and highlighted any risks to Regional HR Managers.

The Outcome

It took several months to gain traction on adoption, with each module implementation building on the next, especially for staff who did not have ready access to laptops or computers and needed to use SAP SuccessFactors via their cell phones. Leading up to go-live, we ran a number of campaigns to build awareness of why staff should download and access the App. On-the-ground champions helped their peers navigate the steps on their devices. Regular check-ins and sharing of adoption statistics helped to identify additional challenges to drive adoption.
